AC Repair or Replace? A Straight Answer for North Texas Homeowners

If your AC is under about 12 years old and a small part fails, fix it. If it’s 15 or older and the compressor or coil goes, replace it. And if a repair quote gets anywhere near half the price of a new system, get both prices in writing before you decide anything.
That advice comes from a company that gets paid for repairs and for replacements, so it’s only worth anything if it sometimes points you to the cheaper option. Plenty of days it does. This guide walks through the whole decision, including how to make sure a new system is actually sized for your house instead of copied off the old one.
The Quick Decision: Repair, Replace, or Wait
Most of the repair-or-replace calls we run in Collin County come down to one of six situations. Here’s how they usually shake out.

If your situation falls somewhere between those rows, the decision comes down to four things: how old the unit is, what failed, which refrigerant it uses, and how big the quote is. That’s what the rest of this guide covers.
What the $5,000 Rule and the 50% Rule Mean
You’ll hear three rules of thumb over and over. All three are HVAC industry conventions with no law or regulation behind them, so treat them as tie-breakers when the call is genuinely close.
The $5,000 Rule
Multiply the unit’s age by the repair quote. If the answer comes out over 5,000, replacement starts to make sense. A $700 repair on a 13-year-old unit comes out to 9,100.
The 50% Rule
When a repair costs more than about half of what a new system would run installed, that money is usually better spent on the new one.
The Age Threshold
ENERGY STAR says to start weighing replacement around year 10. In practice, 10 to 15 is when you start comparing your options. A well-maintained system can run past that.
These rules work in both directions. The same math that says replace an old unit will say repair a younger one. And don’t let money you’ve already spent push you around. If you put $900 into this system last summer, that money bought you two summers of cooling, and it’s gone either way. What matters now is what the next dollar gets you.
How North Texas Heat Ages Your System
Air conditioners age by run-hours, and a condenser in Collin County racks them up fast. The cooling season runs from April into October, with weeks of 100-degree afternoons in the middle of it. Two-story homes in Frisco and Allen soak up heat all day and keep the system working late into the evening. Federal DOE data shows what that adds up to: central ACs average about 18 years across the South, compared with roughly 24 in northern states. For a maintained DFW system, 15 to 20 years is realistic. A neglected one usually dies well short of that.
Keep that in mind when you read national advice about age, because a 12-year-old system here has the run-hours of a much older one up north. The good news is that the parts this workload kills first are the cheap ones. Capacitors and contactors cook on a sun-baked pad long before the compressor gives out, which is why so many scary-sounding breakdowns in Plano and Wylie turn out to be modest repairs.
Eight Signs It Is Time to Replace
Four equipment signs
- Compressor failure outside the parts warranty. Putting a new compressor in a 15-year-old system means buying the most expensive part while everything around it is already worn out.
- A leaking evaporator or condenser coil. Replacing a coil means major labor plus a full refrigerant charge, and on an R-410A system that refrigerant gets more expensive every season.
- A second recharge within two summers. Refrigerant doesn’t get used up. If you need more, the leak was never fixed.
- The house no longer holds its setpoint through a 100-degree afternoon, even after service. That slow loss of capacity is how most North Texas systems finish out, and swapping one part rarely brings it back.
Four money signs
- The repair quote crosses roughly half the cost of a new system. Every rule of thumb agrees on this one.
- This is the second major repair bill in three summers. Two big bills that close together usually means a third one is coming.
- Bills climb each summer at the same thermostat settings. The system is losing efficiency, and you’re paying for it every month.
- The needed part is discontinued or weeks out. In July, that kind of wait makes the decision for you.
One thing outweighs all eight of those signs: a failed capacitor or fan motor on a unit under 12 years old is a repair, no matter who’s quoting you a replacement.
What the R-410A Refrigerant Change Means for Repairs
Since January 1, 2025, new residential AC and heat pump equipment has to use a low-GWP refrigerant, so new systems come with R-454B (some brands use R-32) instead of R-410A. That date changed what factories can build. It didn’t ban anything you own. As of 2026, an existing R-410A system is still legal to run, service, and recharge, and a federal rule finalized in 2026 lets contractors keep installing pre-2025 R-410A units until the inventory runs out. Nobody is required to replace anything.
What did change is what it costs to keep an older system going. R-410A production is stepping down toward an 85 percent reduction by 2036, and the price has reportedly climbed 40 to 70 percent since the January 2025 cutoff. You can’t use R-454B to top off an older system, and because it’s a mildly flammable A2L refrigerant, working with it takes rated tools and training. So the repairs that were already expensive, like leaks, coils, and compressors, now come with a refrigerant surcharge that keeps rising. Those are exactly the quotes you’d plug into the age-times-quote math, which is why a system that would have tipped toward replacement at year 15 back in 2020 can tip at year 12 today.
If you hear the word “banned” in a sales pitch, go get a second opinion. Your R-410A system isn’t illegal, and it isn’t obsolete. A big R-410A repair quote is a good reason to price a replacement too. It doesn’t mean you’re forced into one.
What Repair and Replacement Cost
Repairs run from a few hundred dollars for electrical wear parts up to several thousand once the sealed refrigerant circuit is involved. The price depends on the part, how much refrigerant the job takes, and how hard the unit is to get to. Ask what the diagnostic fee is, and ask for an itemized quote before the truck rolls.
A full replacement in 2026 usually lands in five figures once you count equipment, labor, the permit, and commissioning. Prices have bounced around through the refrigerant transition, so don’t lean on a number you heard two years ago. Whatever you buy has to meet the federal minimum for Texas: 14.3 SEER2 for split systems under 45,000 BTU per hour, and 13.8 SEER2 above that. That works out to roughly 15.0 on the old SEER scale.
There’s one more cost worth thinking about: what an old unit costs you month to month just by running. Even a minimum-efficiency 2026 system typically outperforms what a 15-year-old unit puts out after years of heat stress, and in North Texas the cooling season bills you for that gap roughly seven months a year. It rarely settles the question by itself, but it always adds weight on the replace side.
Texas has no EER2 requirement. That extra standard only applies in Arizona, California, Nevada, and New Mexico. If a bidder keeps pointing to EER2 numbers, they’re working from an out-of-state script.
If You Replace, Get the Size Right
Sizing is the part of a replacement that gets skipped most often. Bigger isn’t safer. An oversized system causes its own problems, and it’s the mistake we get called back to fix more than any other.
One ton of cooling removes 12,000 BTU of heat per hour, so a 3-ton AC moves 36,000 BTU an hour out of your house. Most North Texas homes need roughly one ton for every 500 to 600 square feet, but that’s only a rough check. The real number comes from a room-by-room Manual J load calculation. Copying the tonnage off the old nameplate just repeats whatever sizing error the original builder made, and two houses with the same square footage can come out a full ton apart once you account for the windows, the insulation, and the ductwork.
What an oversized AC looks like
- Shuts off within 5 to 10 minutes, then restarts soon after (short-cycling).
- Rooms near the thermostat feel cold while far rooms stay warm.
- The house never settles at a steady temperature.
- The compressor wears out years early from constant starting and stopping.
What an undersized AC looks like
- Runs nearly nonstop on 100-degree afternoons and never reaches setpoint.
- Upstairs stays several degrees warmer than downstairs all day.
- Cools fine in the morning, loses ground after 2 p.m.
- Utility bills climb even though nothing else changed.
Ignore the “oversize for humidity” pitch. That advice comes out of Houston and the Gulf Coast, where installers size up to pull more moisture out of the air. North Texas is hot and dry. Oversizing here just gets you short-cycling and uneven cooling, without any of the humidity benefit. If a contractor brings up humidity as a reason to size up your system, that advice was written for a different climate.
Red flags that a contractor is guessing instead of calculating:
- A tonnage given over the phone, before anyone has walked the attic or measured rooms.
- “We’ll just match what’s already there,” with no other explanation offered.
- No mention of insulation, windows, or ductwork anywhere in the conversation.
- A refusal to show the load-calculation worksheet or explain the numbers on it.
How to sanity-check a proposed tonnage before you approve it:
Ask whether a Manual J or equivalent room-by-room load calculation was actually performed.
Compare the result to the 500-to-600-square-foot-per-ton range as a rough check only.
Ask what pushed the number up or down: glass, insulation, or ductwork.
Get a second written proposal if the first tonnage appeared with no explanation attached.
Which Incentives Still Exist for DFW Replacements in 2026
First, the bad news. The federal 25C tax credit, worth up to $600 for a qualifying central AC and up to $2,000 for a heat pump, expired for any system placed in service on or after January 1, 2026. Congress ended it early in the One Big Beautiful Bill Act, signed in July 2025. If your install was fully completed by December 31, 2025, you can still claim it on a 2025 return using IRS Form 5695.
The one that’s still active in DFW is Oncor’s Take A Load Off, Texas program. The money shows up as a discount your contractor applies through an Oncor-approved provider, itemized right on your quote, so you never file paperwork or wait on a rebate check. The amount is figured per project from system size and efficiency, usually a few hundred to a couple thousand dollars, so be wary of any ad promising one flat guaranteed number. Qualifying usually takes high-efficiency equipment, a listed smart thermostat, and TDLR-licensed installation, and the annual budget is first-come, first-served.
Any 2026 ad still promising a federal tax credit for a new install is running on stale information. The federal credit ended January 1, 2026.
Repair Now, or Replace Before Next Summer?
There’s no deadline pushing you. No refrigerant rule, efficiency standard, or expired tax credit forces a replacement in 2026, so if a contractor waves a deadline at you, be careful with the rest of what they tell you. If the numbers point to replacing within the next two summers, get your quotes between October and April, when install calendars are open and you can collect three bids without a broken AC hanging over you.
A bridge repair is a perfectly legitimate option too. A modest fix that buys one more summer while you plan a fall replacement is often the cheapest way through, and a contractor who’s on your side will bring it up without being asked. And if the system has already died in a 105-degree week, a same-day repair that gets the cooling back protects your bargaining position. The families who replace under duress are the ones who overpay.
Six Questions to Ask Before You Sign Either Quote
Whichever company is standing in your driveway, these six questions will show you pretty quickly whether you’re getting honest advice.
- Can you put the repair price and the replacement price side by side, in writing? Anyone confident in their recommendation won’t mind showing you both.
- What failed, exactly, and can I see the part?
- Is the compressor or coil still under the manufacturer’s parts warranty?
- Which refrigerant does the proposed system use, and how much of this repair quote is refrigerant?
- Will you run a Manual J load calculation, or just match the old tonnage? Oversized systems short-cycle and wear out faster.
